Deadstock MRO Inventory: What It Is and How to Manage It
Every facility accumulates it eventually: spare parts bought for a specific project, a machine that's since been replaced, a maintenance need that never came up again. The parts don't get used, but they don't get removed either. Over time, they turn into deadstock.
Deadstock MRO inventory, maintenance, repair, and operations parts no longer needed but still on the shelf, is one of the most common and most overlooked inefficiencies in manufacturing facilities. It doesn't cause a production problem the way a broken machine does, so it rarely gets prioritized.
Why It Builds Up
Deadstock is usually the byproduct of normal operations, not poor planning:
- Equipment gets replaced or decommissioned, and its spare parts become obsolete
- Project scope changes, leaving ordered parts unused
- Preventive stocking outlives the equipment it was meant to support
- Facility consolidations leave parts inventories that don't transfer cleanly
Why It's Worth Addressing
Deadstock is easy to deprioritize because it doesn't create an immediate problem, but it carries real costs. Storage space gets tied up. Parts lose value the longer they sit. Capital stays locked in inventory that isn't being used for anything.
Why It Rarely Gets Addressed
Recovering value from surplus parts usually means cataloging each one individually, listing it for sale, fielding buyer questions, and negotiating price part by part. For a shelf of spare parts, that process can take longer than the inventory is worth, so it falls to the bottom of the list.
A Better Approach
Facilities that manage deadstock well tend to treat it as an ongoing process, not a one-time cleanout:
- Build visibility first. Know what's actually on the shelf before deciding what to do with it, especially across multiple locations.
- Evaluate before disposing. Not all deadstock is scrap. Some still hold resale value.
- Make it routine. Parts accumulate continuously, so recovery works best as an ongoing habit, not an annual project.
- Reduce the effort required. The real barrier usually isn't the value of the parts, it's the labor to catalog and sell them.
Deadstock isn't going away. Parts will keep getting replaced and projects will keep changing scope. The goal isn't preventing it, it's building a process that keeps it from piling up unchecked.
